The first time I saw a payment-control failure driven by a synthetic voice, the caller didn’t sound “almost right.” It sounded exactly like the supplier’s AP manager, down to the tired sigh and the slight delay before numbers. The only thing that gave it away was the ask: a “new bank account” with a same-day wire deadline. That’s the sort of urgency that makes finance people reach for their keyboards and attackers reach for your treasury.

The standard advice is not enough

Why the old controls fail

A deepfake call does not need to break your mail gateway if it can convince AP to override the process that lives outside the gateway. That’s why this class of attack keeps working even when you have DMARC, MFA, and a clean inbox. The real target is the trust relationship between you and your suppliers, not your spam filter.

This is also where compliance frameworks do their usual cosplay. A policy that says “confirm changes by phone” is not a control if the phone call is the attack. A vendor portal with “secure messaging” is not much better if the attacker has already phished the session token or hijacked the supplier’s mailbox. The identity layer is the attack surface, and if your threat model does not include your supply chain, it is not much of a threat model.

We have seen this pattern before with different plumbing. What to do instead

Require second-channel verification tied to an artifact you already trust: a signed change request from a known vendor portal, a pre-registered callback number stored in your ERP, or a verified contact in procurement that was established before the request. “Call me back at the number in the email signature” is not verification. It is a warm handoff to the attacker.

Make the control boring and hard to improvise around. Put a mandatory delay on bank-detail changes, even if the request comes from a familiar executive or a video call that looks convincing. Split duties so the person who receives the request cannot also approve the change. Require a known-good supplier contact to confirm through a channel the attacker is unlikely to control. If your finance team can override the process because someone sounds urgent, you do not have a workflow problem. You have a speed problem.

Instrument the process like you mean it. Log every vendor master-data change, every callback attempt, every approval timestamp, and every exception. Correlate those events with mailbox access, session activity, and recent password resets on both sides of the relationship. The best controls are boring: least privilege, network segmentation, and audit logs. They are boring because they still work after the novelty of the deepfake wears off.

Then test the human process around your AI tools. If you use voice assistants, meeting transcription, or AI routing in finance operations, red-team them. See whether a synthetic caller can trigger exceptions, reset expectations, or steer staff into bypassing controls. If you do not test the workflow, you are trusting the demo. That usually ends well right up until the wire leaves the building.

Bottom line

Deepfakes are not breaking payment controls because they are magical. They are breaking them because too many payment controls still treat human recognition as evidence. It is not. A familiar voice, a polished video, and a tight deadline are now just part of the attacker’s toolkit.

Use controls that do not depend on live conversation: known callback paths, signed vendor change requests, enforced delays, separation of duties, and audit trails that someone actually reviews. If a supplier bank change can be completed in minutes, your control was designed for paperwork, not adversaries.
